Calm the Back Office: Nervous-System-Led Habits for Ops Leaders
Calm isn’t a luxury in leadership… It’s a strategy.

In high-performance environments, operations leaders are often the backbone of execution, managing milestones, deadlines, budgets, teams, and constant pressure from the top down. But what’s rarely addressed is this: the state of your nervous system quietly shapes every decision you make, every conversation you lead, and every outcome your team produces.
After more than 20 years in executive operations supporting C-suite leaders, collaborating in multimillion-dollar real estate development projects, and navigating high-stress environments, I’ve seen firsthand how chaos at the top trickles down into the entire organization. And I’ve also seen the opposite: when a leader is grounded, clear, and regulated, the entire team operates with more focus, trust, happiness, and efficiency.
Today, many leaders are disconnected. Not just from their teams, but from themselves. There’s a lack of awareness from within, a constant state of urgency, and a heavy reliance on reaction rather than intention. This is where nervous-system-led leadership becomes not just helpful, but essential.
Why Nervous System Regulation Matters in Leadership
Your energy sets the tone for your environment. Whether you realize it or not, your team is constantly subconsciously reading your presence, your tone, pace, behavior, and reactions. If you’re overwhelmed, unhappy, reactive, or scattered, that energy spreads quickly.
But when you show up calm, grounded, and clear, you create psychological safety. People feel seen, supported, and more confident in their roles. This doesn’t just improve team morale, it directly impacts retention, productivity, and your overall business performance.
I learned this the hard way early in my career. There were times I felt intimidated in these high-level environments, where leadership operated from pressure, entitlement, and power rather than grounded presence. It created tension, hesitation, fear of doing wrong, and a lack of open communication. Those past experiences shaped how I lead today (MichiDelucien.com). Blending operational excellence with emotional intelligence and energy awareness.
If more leaders leaned into heart-led leadership, balancing strategy and structure with intuition… we would see more engaged teams, less burnout, and stronger business outcomes.
3 Nervous-System-Led Habits for Ops Leaders
You don’t need to overhaul your entire routine to become a more grounded leader. Remember that consistency compounds over time! So small, consistent habits can create powerful shifts.
1. Start with Breathwork (Even 3 Minutes Matters)
Before jumping into emails, calls, or meetings, take a few minutes to regulate your nervous system. A simple practice like 6 sets of inhaling for 4 seconds, holding for 4, and exhaling for 6 can shift your body out of stress mode and into clarity.
This isn’t about being “spiritual”, it’s about being effective. When your nervous system is regulated, your decision-making improves, your reactions soften, and your communication becomes more intentional.
2. Move Your Body to Release Stagnant Energy (Often Caused by Stress)
Leaders often carry energy from the previous day into the next without realizing it. Whether it’s tension from a difficult conversation or pressure from deadlines, that energy doesn’t just disappear.
Physical movement helps release it. For some, that’s the gym. For others, it’s yoga, walking, or even stretching. Personally, I’ve found that incorporating mindful movement practices like yoga, qi gong, or light energy-based exercises helps me reset and show up more present. Not just for myself, but for everyone I lead.
3. Create Intentional Pauses Before Reacting
One of the most powerful habits I’ve implemented in both my corporate and coaching work is the pause. Instead of reacting immediately (especially in high-pressure situations) I take a deep breath, exhale slowly (quietly if in a meeting) and create space.
This small shift allows you to respond from clarity rather than emotion. It also models composure for your team, reinforcing a culture of thoughtful communication instead of reactive behavior.
Leadership That Feels as Good as It Performs
At the end of the day, leadership isn’t just about results. It’s about how those results are achieved. When leaders are grounded, self-aware, and intentional, it creates that nice ripple effect across the entire organization.
Your team should feel seen, valued, and supported. Positive reinforcement, presence, and genuine acknowledgment go a long way in building trust, job satisfaction, and engagement in general.
When I say calming the back office, I don’t mean slowing down productivity. It’s about refining how you show up so your energy works with you, not against you.
Ultimately, how you show up at the top determines everything beneath it. Stay grounded.
